The Pattern I Noticed Across Five Companies
A career in B2B sales across global IT companies — SAP, Adobe, Qlik, Sitecore and Tealium. Multiple country manager roles. One pattern became impossible to ignore:
The difference between low-performing and high-performing sales isn't skill — it's sequence.
No matter how polished the pitch or how beautiful the proposal, the wrong sequence of activities kills win rates.
The 5 Traps of Traditional Selling
Most B2B sales teams fall into the same predictable patterns.
Trap 1: Leading with Product
The first meeting starts with a product demo or feature walkthrough. This is the most common failure pattern.
The customer hasn't yet determined whether your product addresses their challenge, but they're already seeing feature lists. Result: "Interesting product. We'll consider it." End of conversation.
Trap 2: Invisible Sales Process
"Where is this deal in the pipeline?" "What needs to happen next?" These questions have no clear answers. Progress updates default to: "We reached out, but haven't heard back yet."
Trap 3: Unclear Decision Maker
"Who makes the final call?" "What does their approval process look like?" Unknown. The sales team is engaging only with the person who happens to pick up the phone.
Trap 4: Proposing Without Understanding the Real Problem
What the customer articulates as their "challenge" is often a surface symptom. Without digging deeper, proposals address symptoms while the root cause remains untouched.
Trap 5: Effort Focused on Volume
More appointments. More proposals. More visits. "Work harder" becomes the management directive. But misdirected effort doesn't produce results.
Every one of these traps has the same root cause: the sales approach starts from the seller's needs (sell the product) rather than the customer's reality.
The BECQA Framework — 5 Elements Starting from Customer Success
The BECQA framework I developed addresses each of these traps. The 5 elements define the sequence of actions a sales professional should follow.
B — Business Understanding
Understand the customer's business before the first meeting.
Prepare the following before your initial visit:
- Financial health (IR reports, earnings)
- Industry dynamics and competitive landscape
- Key themes from their mid-term management plan
- Key stakeholders' backgrounds and interests
From this research, form a hypothesis: "Their real challenge is likely X."
Unlike traditional selling that leads with products, BECQA opens with: "Here's how I understand your business. Can we discuss this challenge?" This fundamentally changes how customers engage.
E — Enabler
Don't target the decision maker. Find and support the internal champion.
In Japanese (and many consensus-driven) organizations, identifying the "Enabler" — the person actively pushing for change internally — is more effective than going straight to the top.

C — Close Plan
Build a roadmap to contract that you share with the customer.
Map out "who does what by when" collaboratively.

Q — Question (Diagnostic Questioning)
Ask questions that uncover the real problem.
Traditional questions are either too open ("What challenges are you facing?") or too product-centric ("Do you need this feature?").
BECQA's diagnostic questioning uses hypotheses from Business Understanding to probe systematically:
5-Stage Questioning Approach:
- Situation Awareness: Confirm the current state with facts
- Relevant Discovery: Identify gaps between your hypothesis and reality
- Root Cause Identification: Trace surface symptoms to underlying causes
- Value Discovery: Quantify the impact of solving the problem
- Commitment: Gain agreement on the next step
Through this process, customers themselves conclude: "Yes, this is a problem we need to solve."
A — AI Strategy
Leverage AI to enhance efficiency across the sales process.
AI is powerful across each BECQA element:
- B (Business): Company analysis, financial data summarization, industry research
- E (Enabler): Stakeholder mapping
- C (Close Plan): Timeline visualization, risk identification
- Q (Question): Pre-designing question frameworks, meeting note organization
The critical insight: AI is an efficiency tool, not a differentiation tool. Strategic thinking and relationship building remain human domains.
